Why Is My Gluten-Free Bread Gummy? What's Actually Going On

If you've pulled a gluten-free loaf out of the oven, waited for it to cool, and sliced into something dense, sticky, and undercooked-feeling in the center, you are not alone. Gummy bread is the most common frustration in gluten-free baking, and it is almost always fixable once you understand what is actually causing it.

The problem is that most advice on this topic treats gumminess as a single issue with a single fix. Add more baking time. Use less water. Try a different flour. In reality, gummy gluten-free bread usually comes from one of a few specific causes, and the fix depends entirely on which one you are dealing with.

The loaf did not finish baking

This is the most common cause and the easiest to address. Gluten-free bread does not set the way wheat bread does. Without gluten providing structural elasticity, the crumb relies on starch gelatinization to firm up — a process that requires both sufficient heat and sufficient time. The crust can look deeply browned and done while the interior is still structurally incomplete.

The most reliable fix is a thermometer. For gluten-free sourdough, you are looking for an internal temperature between 208°F and 212°F before pulling the loaf. Color alone is not a reliable indicator.

Equally important is the cooling period. Starches continue to set as the loaf cools and steam redistributes. Slicing into a warm loaf interrupts that process and almost always produces a gummy result, even if the bake itself was complete.

The dough was overhydrated

Gluten-free dough operates within a narrow structural window. More water can improve oven spring and softness up to a point, but beyond that point the structure cannot support the moisture load. The loaf may rise well and look beautiful coming out of the oven, then feel damp and slightly unstable once cooled.

Every flour behaves differently, which means hydration cannot be copied directly from one recipe to another. If your bread consistently feels gummy despite reaching proper internal temperature and cooling fully, reducing total water by three to five percent and observing the result is the right next step.

The psyllium ratio is off

Psyllium is what gives gluten-free sourdough its structure. Too little and the loaf lacks cohesion. Too much and the crumb becomes rubbery and dense. The goal is not more psyllium — it is the correct amount of psyllium relative to your total flour and water.

How you hydrate psyllium also matters. Pre-hydrating it into a gel before incorporating your flours produces more even distribution and a more consistent crumb than mixing it dry into the flour blend.

Steam is being trapped too long

Steam during the early phase of baking helps the loaf expand before the crust sets. But gluten-free dough already carries significantly more moisture than wheat dough, and if steam is trapped too long the loaf cannot shed that moisture efficiently. Reducing lid time in a Dutch oven by five to eight minutes is often enough to make a meaningful difference.

Where to start

When a loaf turns out gummy the instinct is to change everything at once. That almost always makes the next bake harder to diagnose. Instead, work through the list above in order. Confirm the loaf is finishing properly before adjusting hydration. Adjust hydration before revisiting psyllium. Change one variable at a time and observe the result.

Gluten-free baking is cause and effect. Gumminess is rarely mysterious once you know what to look for.
